Design a lead magnet scorecard with 10 questions, a scoring rubric, 3 result segments, and automated follow-up — full AI Readiness example included.
TL;DR: A scorecard or quiz lead magnet outperforms PDFs because it is interactive, personalized, and self-segmenting. This guide shows you how to design a 10-question scorecard with a 1--5 scoring scale, three result tiers that segment leads by readiness level, and automated email sequences tailored to each segment. Includes the complete AI Readiness Scorecard as a working example.
PDFs sit in download folders. Ebooks go unread. But a scorecard? People actually complete it -- because they want to know their score.
Scorecard and quiz lead magnets outperform static PDFs for three reasons:
Here is how to build one from scratch, using the AI Readiness Scorecard as our working example.
Every effective scorecard has four components:
Each question maps to one of five assessment dimensions:
Dimension 1: Process Readiness (Questions 1--2)
> Q1: How much of your daily workflow involves repetitive tasks that follow the same pattern every time?
> - 1 -- Almost none of my work is repetitive
> - 2 -- A small amount
> - 3 -- About half
> - 4 -- Most of my work has repeatable patterns
> - 5 -- Nearly everything follows a predictable process
> Q2: Do you have your core business processes documented (even informally)?
> - 1 -- No documentation at all
> - 2 -- A few things are written down
> - 3 -- Major processes are documented
> - 4 -- Most processes are documented with steps
> - 5 -- We have SOPs for almost everything
Dimension 2: Data Readiness (Questions 3--4)
> Q3: How organized is your customer and lead data?
> - 1 -- Scattered across multiple places with no system
> - 2 -- Mostly in one place but messy
> - 3 -- In a CRM or spreadsheet, reasonably organized
> - 4 -- Clean, tagged, and segmented
> - 5 -- Well-organized with regular maintenance and hygiene
> Q4: Do you currently track key metrics (leads, conversion rates, revenue sources)?
> - 1 -- I do not track anything consistently
> - 2 -- I check revenue but not much else
> - 3 -- I track a few metrics manually
> - 4 -- I have a dashboard or spreadsheet I review weekly
> - 5 -- I track KPIs across marketing, sales, and operations
Dimension 3: Technology Readiness (Questions 5--6)
> Q5: How many software tools does your business currently use?
> - 1 -- 1--2 basic tools (email and a website)
> - 2 -- 3--5 tools, not well connected
> - 3 -- 5--8 tools with some integrations
> - 4 -- 8--12 tools, mostly integrated
> - 5 -- 12+ tools, well-integrated tech stack
> Q6: How comfortable is your team with learning new software?
> - 1 -- Very resistant to change
> - 2 -- Willing but slow to adopt
> - 3 -- Open to new tools with proper training
> - 4 -- Quick to adopt, enjoys new technology
> - 5 -- Early adopters who seek out new tools proactively
Dimension 4: Team Readiness (Questions 7--8)
> Q7: Who would manage AI tools in your business?
> - 1 -- I have no idea who would handle this
> - 2 -- I would try to do it myself (already overwhelmed)
> - 3 -- I could assign someone, but they would need training
> - 4 -- I have a team member with technical aptitude
> - 5 -- I have a dedicated technical person or partner
> Q8: How much time could you realistically dedicate to implementing AI tools in the next 90 days?
> - 1 -- Zero -- I am completely maxed out
> - 2 -- 1--2 hours per week
> - 3 -- 3--5 hours per week
> - 4 -- 5--10 hours per week
> - 5 -- 10+ hours per week or I can delegate this
Dimension 5: Strategy Readiness (Questions 9--10)
> Q9: Do you have a clear understanding of which business problems you want AI to solve?
> - 1 -- No idea where to start
> - 2 -- I have vague ideas but nothing specific
> - 3 -- I can name 1--2 specific problems
> - 4 -- I have a prioritized list of use cases
> - 5 -- I have a roadmap with specific tools matched to problems
> Q10: What is your monthly budget for new technology tools?
> - 1 -- $0 -- no budget available
> - 2 -- Under $50/month
> - 3 -- $50--$200/month
> - 4 -- $200--$500/month
> - 5 -- $500+/month

You can also calculate sub-scores per dimension (2 questions each, range 2--10) to show where they are strongest and weakest:
This adds depth to the results without adding complexity to the user experience.
After submission, redirect to a results page that shows:
Foundation (10--19):
> "Your score of [X] means you are in the Foundation phase. Before adding AI tools, you need to strengthen your data organization and process documentation. The good news: these are quick wins that set you up for everything else. Your recommended next step: [link to tech stack blueprint post]."
Emerging (20--34):
> "Your score of [X] means you are Ready to Explore. You have enough infrastructure to start benefiting from AI tools -- specifically in content creation and email automation. Your recommended next step: book a strategy call so we can identify your highest-impact quick win."
Advanced (35--50):
> "Your score of [X] means you are Ready to Accelerate. Your business infrastructure can support advanced AI implementations. Your recommended next step: book a strategy call to build your 90-day AI implementation roadmap."
This is where the scorecard becomes a sales tool. Each tier gets a different email sequence.

Scorecards are interactive (higher engagement), personalized (each person gets a unique result), and self-segmenting (you automatically know each lead's readiness level). PDFs are static and treat every lead the same.
10 questions is the sweet spot. Fewer than 7 does not provide enough data for meaningful segmentation. More than 15 causes drop-off. At 10 questions with a 1--5 scale, most people complete it in under 2 minutes.
A 1--5 scale per question is the most intuitive for respondents. With 10 questions, this gives a range of 10--50, which allows for 3--4 distinct result tiers. Avoid binary (yes/no) scales -- they do not capture nuance.
Absolutely. Replace the AI readiness dimensions with whatever is relevant: marketing readiness, operational maturity, hiring readiness, financial health, etc. The framework (10 questions, 5 dimensions, 3 tiers) works across industries.
The same way you promote any lead magnet: Meta ads, LinkedIn posts, email to your existing list, and blog CTAs. The ad hook is the personalized result: "Find out your AI Readiness Score in 2 minutes" outperforms "Download our AI guide" in testing.
